Leonards Ingredients
Leonards Ingredients have been manufacturing quality blends and products for the food industry for over 30 years. They are now a global producer for butchers, providing contract blending through to supplying vegan and health blends too. With an ambition to progress the business, the partners sought a business coach in Sussex to help them achieve this.
Based in the East Sussex countryside, this family-run business identified that the partners were working too much in the business and not enough on the business. A common challenge of SMEs!
They started the search for a business coach in Sussex who could help them look more regularly at the strategic direction of the business, and be an independent third-party to bounce ideas off of. The working relationship, personality fit were therefore crucial when selecting a business coach.
Having met with a few different coaches, they failed to find one who understood them as people or they felt a strong connection with. That is until they were referred to UK Growth Coach by a mutual contact, who thought we could be just the right business coach in Sussex for them!
From years of experience of being a business coach in Sussex, we know a good place to start would be to work with the partners on their brand and values, ensuring the brand messaging and value proposition was strong and relevant for their target audiences.
The main focus to date of the business coaching for this Sussex-based client has been on their systems, processes, procedures, and organisational structure.
For the partners to be able to spend more time on the business rather than in it, they need the team, operation, and systems in place for their team to develop, grow and deliver for the business – independently of them. Systemisations and consistent processes also increases the ability of their business to scale and grow, and therefore increase its value and profitability.
It may not sound like the most exciting area of business coaching, but it is one of the most valuable to clients!
Getting the systems set up and operational, has required a three-step process:
If you reflect on your own business, you can see this isn’t a small task but the insight this throws up as to what does and doesn’t exist in your business, how things are done currently and where there are opportunities for standardisation, consistency and efficiencies are considerable.
The output from all of this for Leonards Ingredients has been what we refer to as ‘swim lanes’: the mapping of those systems, along with who has responsibility for them. This not only helps the partners with growing the business, freeing up their time but it also improves their ability to manage and develop the team.
Finally, with all that in place, our Sussex-based business coaching is moving into their sales and marketing. Leonards Ingredients have the challenge that they can often only reach their target market through intermediaries e.g. wholesalers rather than the butchers directly. So they need communication strategies that have the end customer in mind and are able to partner with the intermediaries.
There is currently a survey with the wholesalers to confirm Leonards Ingredients value proposition is one they care about and value – with the ambition of using the wholesalers as a marketing partner rather than being a barrier to growth.
The team at Leonards Ingredients are delighted not just with how the business is performing but also the fact that the coaching has delivered on the brief, they are able to regularly have time to work on the strategic direction of the business and confidently make plans for its future.
As one of the partners herself says in the video testimonial above, they’ve had one of their best every months while working with a business coach in Sussex, and given they’ve been going for 30 years, that is pretty impressive!
The business is growing both in terms of turnover and profit.
From having gone through the KPIs with Tim, and looked at the revenue and profit by product line, they have much greater clarity on business performance and planning for the future.
The systemisation, processes and organisational structure is helping the team to develop, identify how they can progress and contribute to the growth of the business all in one go!
“We had a couple of meetings with multiple business coaches and the meeting with Tim was just completely different….We really felt that we would work together quite nicely.
We’ve been working on a range of different things – lots of processes that we didn’t necessarily have in place as a company. We have been expanding quite quickly recently. Multiple structures and systems have been put in place that’s helped our team as well as ourselves to see where we want to progress to in the next 10 to 15 years.
In the time we’ve been working together we’ve had one of our best months ever within the company, and bear in mind we’ve been going for nearly 30 years. That’s pretty impressive!
One of the biggest successes has been learning how to create a system that will help us progress, both personally as partners within the company and to give our team something to progress to and give them a structure that they can move through within the company, and make the company better as it goes forward.
I can definitely say in terms of progressing the company for the partners and for the team and, also to be brutally honest, down to the profit margins, that it is a no-brainer. You need someone outside that can really help you progress.”
